Launch-Week Storyboard Sprint: Ship Explainers on Product Drop Day
Run a T-minus board→approve→render cadence for launch week: what must be ready day-of, what to defer, and how to freeze boards early.

Launch-Week Storyboard Sprint: Ship Explainers on Product Drop Day
Run a compressed board → approve → render cadence for launch week. Feature drops punish teams that still argue prompts on the morning of ship.
PMM and founder-led teams need explainers on drop day, not three days later. Seasonal layer swaps on an old board are a different tactic (seasonal layers on a locked board). This sprint assumes new intents tied to the launch.
T-minus calendar
Adapt durations to your team size; keep the order:
| Milestone | When (example) | Output | Owner |
|---|---|---|---|
| Intent lock | T-7 | 3–5 micro-intents max | PMM |
| Board pack draft | T-6 to T-5 | Beat maps + captions | Content |
| Stakeholder gate | T-4 | Approved boards / change log | PMM + lead |
| Style + claims freeze | T-4 | Style lock + cleared claims | Brand / legal |
| Still generation | T-3 | Approved stills | Production |
| Render / edit | T-2 to T-1 | Cutdowns + captions | Production |
| QA | T-1 | Pass/fail against UI | PMM + support |
| Day-of publish | T-0 | Scheduled posts + pins | Comms |
| Patch window | T+1 to T+2 | Only critical UI mismatch fixes | Production |
Freeze launch boards early so the render queue is not blocked by last-minute prompt fights. Stakeholder rituals should review boards, not finished mystery clips (review rituals).
What must be ready day-of
- Hero teach Reel for the primary launch intent
- One troubleshooting Reel for the expected stall
- Cover/thumb stills that match the hook (thumbnails matching hooks)
- Mute-safe captions burned or assured
- Soft next step (docs, waitlist, or series ep 2)—not a hard sell stack
- UI labels matching the build that actually ships
What to defer
- Nice-to-have metaphor variants
- Secondary personas
- Multilingual motion (ship captions first; motion later)
- Long case-study teaches
- Full competitive matrix Reels
- Behind-the-scenes brand films
Defer openly on the launch brief so executives do not reopen scope at T-1.
Anti-patterns
- Writing VO before boards exist
- Approving “vibes” without caption text
- Regenerating hero stills after legal cleared claims
- Filming the entire product tour as one mega-Reel (7-day onboarding sequences beat mega-tours)
- Skipping QA because “we’re late” (post-render QA)
Batch under one style lock when shipping multiple launch cuts (weekly style-lock batch).
Intent lock workshop (T-7)
In one sitting, write candidate intents on stickies. Vote with constraints:
- Must map to a shippable surface on T-0
- Must be teachable in ≤60s
- Must not depend on unreleased UI still in flux after T-4
- Must clear claims by T-4
Cap at five intents; three is healthier for small teams. Everything else goes to post-launch backlog—including comment-derived ideas that will arrive after drop.
Risk register
| Risk | Mitigation |
|---|---|
| UI string changes after stills | T-1 QA against build; patch window |
| Legal late veto | Claims freeze at T-4; no new numbers after |
| Render farm delay | Stills-first publish option (tip-grid/cover) |
| Stakeholder reopen at T-2 | Written change policy: P0 only |
| Ambiguous activation story | Intent lock names the user job, not the feature codename |
Comms alignment
Explainers should match the launch blog/changelog vocabulary. If the blog says “Workspaces” and the Reel says “Projects,” you created support tickets. Share the intent lock with the writer of the launch post on T-7.
Aftercare
T+3 review: which intents got comments, which covers won CTR, which UI stills need refresh. Feed comment classes into next week’s boards. Launch week ends; the teach system does not.
Stills-first fallback
If render slips, publish approved still explainers (tip-grids, cover+carousel) on T-0 with the same intents, then attach motion within the patch window. Shipping silence on drop day is worse than shipping a locked still that teaches. Document the fallback in the T-7 brief so leadership expects it.
Soft production tip
Freeze launch boards early so render queues are not blocked by prompt debates. Storyboard-first tools (Scro included) shine here: once the board pack is approved, generation is execution—not invention—on drop day.
Day-of runbook
- Confirm UI strings vs boards
- Publish hero + stall Reels
- Pin under launch posts
- Monitor comments for new micro-intents (comments → boards)
- Log patch requests; only ship critical fixes in the patch window
Launch-week sprints reward teams that treat storyboards as the launch artifact—not as optional prettiness.
